SUMMARY
We partnered with Sanofi to address a key gap in AI transformation: adoption. Through mixed-methods research, we found employees lacked trust, clarity, and visibility into AI’s impact . We designed Catalyst, a widget that quantifies “small wins” like time saved and accuracy, alongside a community-led adoption strategy. The result reframes AI rollout as a human-centered system, building trust, surfacing superusers, and enabling scalable, sustainable innovation across the organization.
challenge
Sanofi committed to cutting time to market in half across R&D, manufacturing, and go-to-market functions by introducing AI-powered tools. However, the key gap we identified is that adoption is not guaranteed. Employees need clarity, trust, and defined expectations before changing how they work. This created the opportunity for a Human-Centered AI Adoption strategy. Rather than measuring success by usage numbers, we identified the need for metrics tracking confidence, competency, workflow impact, and performance improvements, ultimately positioning Sanofi as a leader in ethical human-AI collaboration.
Outcome
The project resulted in Catalyst, a lightweight AI impact widget embedded in Sanofi's internal tool, Concierge, paired with a community-led adoption strategy. Catalyst visualizes "small wins": time saved, tasks accelerated, and accuracy improvements, to build employee trust and clarity, while giving leadership visibility into usage and impact. This directly addresses key gaps: low trust, unclear value, and lack of measurable outcomes, enabling scalable, human-centered AI adoption across the organization.
