SUMMARY
Sanofi came to us with the challenge of creating a change management strategy for their planned rollout of a new generation of internal AI tools to be adopted by employees. Through interviews and secondary research, we identified a gap in how real workflows and learnings are captured and reused. We designed a system of recurring workshops paired with a digital hub that transforms individual experiences into shared, evolving knowledge. This system enables teams to learn from each other, easing AI adoption in a way that is practical, exciting, scalable, and grounded in a sense of community for employees across all departments.
challenge
We identified that rollout should feel familiar and expected to users, while engaging and creative rollout training can create an energized community that sustains confident tool use. Additionally, tool sprawl can overwhelm and fragment the end-user’s adoption pace. We saw employees rely on personal trial-and-error, with limited visibility into how others use tools. There is also a lack of clear workflows, feedback loops, and adoption metrics. This creates an opportunity to design systems that capture real use cases, enable peer learning, and build shared knowledge over time.
Outcome
The project resulted in a recurring, peer-led workshop paired with a centralized digital hub that captures and organizes real AI tool use cases. The workshops create space for employees to share, test, and refine workflows, while the hub stores these insights as reusable knowledge, additionally informing the content and need for future workshops. This directly addresses fragmentation, lack of visibility, and inconsistent adoption by turning individual experiences into shared resources that evolve over time, supporting continuous learning.
